Goalscape Flow: Building the Next Generation of AI Goal Management

Goalscape Flow is our EU co-funded research and development initiative to build the next generation of AI goal management: goal structures that understand your real business context, motivation that actually fits the people doing the work, and the option to run it all on your own infrastructure. It is in active development, and here is what we are building, and why.

Why now

The big leap in large language models has already happened, and capable models are here today. The real challenge of our time is turning that power into practical applications that create genuine, everyday value inside organizations. That is exactly where Goalscape Flow comes in.

Most project and goal management tools, from legacy desktop software to modern collaborative work platforms, still rely on manual data entry and purely logical task lists. Even their newest AI features tend to be generic assistants (summaries, simple suggestions) that ignore your real company context and the individual motivation of the people involved.

Our previous EU project already brought an AI module into Goalscape that turns a prompt into a valid goal and work breakdown structure. It is live in the product today, but it also made the limits clear. It works without access to your real company data, it does not account for individual motivation, and progress still has to be updated by hand. In practice, users are often impressed at first but do not build a lasting habit. Goalscape Flow sets out to close exactly those gaps, across three experimental strands.

1. Maximum context: from your real company data

The first strand is an orchestration framework that automatically extracts and contextualizes heterogeneous data sources: PDF documents, spreadsheets, ERP and CRM exports, email, issue trackers and version control systems. Using context analysis powered by LLMs, Goalscape Flow aims to generate goal structures that reflect your actual business reality, rather than plans created in a vacuum.

2. Motivation that fits: psychometric alignment

According to Gallup's State of the Global Workplace, only around 23% of employees worldwide feel emotionally engaged with their work. That gap costs organizations and economies billions in lost productivity every year.

Goalscape Flow addresses this directly by aligning goal and result definitions to individual value profiles. The foundation is the values theory of Shalom H. Schwartz, one of the most robustly validated models of human motivation, confirmed across more than 80 cultures, applied through the Portrait Values Questionnaire (PVQ).

The aim is not persuasion. It is to make visible where a person's values and a goal already align, and where honest conflicts need clearing up. It also helps match the right person to a goal, based on genuine intrinsic drive rather than hierarchy or availability. That is not psychological manipulation; it is better teamwork.

3. Real-time progress: an AI Goal Coach that keeps up

The third strand is an AI Goal Coach that connects to live performance data via the Model Context Protocol (MCP) and modern agent architectures. Think sales figures, conversations, payments, test results and other KPIs. Progress updates itself automatically. When things drift off the target path, the coach offers proactive "behavioral nudging": timely reminders, reprioritization, motivating reframing and concrete alternatives.

Data sovereignty: your data stays yours

Running through all three strands is a single theme: the option to run on local, open source models (such as Ollama, Llama, Mistral and Gemma), tuned for goal and project management. The goal is to let AI work securely with sensitive company data without that strategic planning data ever leaving your own infrastructure.

With the EU AI Act and the GDPR in force, and understandably few European companies eager to send confidential data to US cloud services, this speaks directly to Europe's strategic goal of digital sovereignty.

Sustainable by design

Goalscape Flow also contributes to broader climate goals. We work largely remotely, host on servers powered by green energy and run the project paperless. A local AI option further reduces the energy use and CO₂ emissions caused by shipping large volumes of data to external cloud data centers. And Goalscape's circular goalmap encourages holistic, sustainable planning by design.

Where it's headed

The real innovation is in the combination: cognitive computing (LLMs), organizational psychology (the Schwartz values model) and live data integration via MCP. It is a mix that does not exist in any comparable product today. Goalscape Flow is experimental R&D. We will build, pilot with real customers, and measure the results as we go, and we will share progress here as the project develops.
